The Reshoring Automation Wave: Why First-Time Buyers Need More Than Hardware
The opportunity
Manufacturing reshoring is driving a surge in first-time robot purchases. Cobot orders increased 55.6% in Q1 2026. Automation payback periods have compressed from 5.3 years (2019) to 1.3 years (2024). Robot-as-a-Service (RaaS) now represents 35–40% of new deployments, lowering the capital barrier further.
The profile of the typical robot buyer is shifting. Historically, robot purchases were made by large manufacturers with dedicated automation engineering teams and decades of deployment experience. The reshoring wave is bringing robots to small and mid-size manufacturers — companies with 50 to 500 employees, limited automation expertise, and a first deployment that will determine whether they invest further.
The problem for first-time buyers
First-time robot buyers encounter a predictable performance gap. The robot works, but not as well as expected. Accuracy is lower than spec sheets implied. Vibration limits production speed. Performance drifts during the day. Without internal expertise to diagnose and resolve these issues, the buyer often concludes that the robot was the wrong choice — when in fact the robot is mechanically capable, and the gap is addressable.
The consequence is a failed first deployment that poisons the organization's attitude toward automation. The opposite outcome — a successful first deployment — creates internal momentum for further investment.
What this means for the market
The reshoring wave is a time-limited opportunity. The manufacturers entering the automation market now are making their first purchase decisions. Their experience in the first 6–12 months will determine whether they become repeat buyers or join the population of companies that "tried automation and it didn't work."
Software that closes the performance gap on first deployments — making the robot deliver what the buyer expected — has outsized value because it protects the customer relationship, accelerates the second purchase, and builds the reference base for further sales.
For integrators
First-time buyers are the highest-risk, highest-value customer segment. They have the least tolerance for performance problems and the most to gain from a successful deployment. Offering software-based performance optimization as part of the integration package — not as a separate product, but as a deployment assurance capability — differentiates the integrator and reduces the risk of a failed deployment damaging the customer relationship.
